Some pianists warm up with scales. Some stretch their fingers. Others begin immediately with the most difficult passage of the day. These actions conceal several different aims: moving from inactivity to activity, directing attention towards sound and movement, discovering the instrument’s response, and preparing the particular coordination required by the next task.
Unless those aims are separated, warming up becomes a ritual. A page of Hanon is completed and the learner feels authorised to begin, although no one has checked whether the hands, ears or attention are better prepared for the work ahead.
The more accurate question is not “How many minutes must a pianist warm up?” It is: What state am I starting from, what task am I entering, and how should its demands be introduced?
Sports findings cannot simply be transferred to piano
Sports research contains substantial evidence about dynamic warm-ups for some forms of strength, speed and athletic performance. Piano playing is not sprinting. Its loads, movement amplitudes, speeds and performance criteria differ. “Raising muscle temperature can assist an athlete” cannot be translated without evidence into “fast scales prevent pianists’ injuries”.
Instrumental musicians do frequently report playing-related musculoskeletal complaints. An earlier systematic review included 21 studies and 5,424 professional musicians, finding very wide prevalence ranges and substantial differences in definitions and study quality. It did not identify a proven universal warm-up. A 2026 overview of systematic reviews likewise concluded that problems are common and that keyboard and string players appear at elevated risk in some evidence, while findings on exercise, postural education, massage and other preventive approaches remain inconsistent. Its authors call for stronger research.
A separate systematic review of preventive interventions found some short-term benefits across strength, general fitness, flexibility and educational programs, with particularly promising signals for strength training. The programs were heterogeneous and long-term evidence remained limited. This supports investigating general conditioning and education; it does not prove that three movements at the keyboard immunise a player against injury.
Piano biomechanics also resists reduction to one posture. Studies examine scales, chords, octaves, force, speed or repertoire, and they reveal different relationships among fingers, wrist, forearm and upper body. A recent systematic review is better used to support task-specific observation than a photograph of a supposedly universal hand position.
The procedure below is therefore an entry routine, not medical prevention advice. It reduces the abruptness of moving from inactivity to demanding work, establishes a daily baseline and creates an opportunity to notice warning signs early.
Four layers of warming up
1. General state
Coming in from cold weather, spending hours at a computer, sleeping poorly or arriving emotionally tense can all change the beginning of practice. The first layer is not aggressive finger stretching. It is a scan: Is breathing hurried? Are the jaw and shoulders gripping? Does bench position permit easy movement? Are the hands cold? Is pain or numbness already present?
Standing, walking and gently moving the shoulders, elbows, wrists and fingers may help the transition from prolonged stillness to comfortable movement. The aim is not maximal range. A painful stretch is not evidence that a useful barrier has been broken. If a movement already provokes symptoms, repeating it is not warming up.
2. Instrument and sound
A pianist’s movement cannot be separated from the keyboard. Key weight and return, pedal travel, bench height and room acoustics change feedback. The second layer establishes a low-demand baseline on today’s instrument: single notes, chords or a familiar phrase at comfortable force and speed, with attention to key descent, release, decay and balance.
This is not a test of maximum speed. It answers: What feedback are this keyboard and this room giving today? On an unfamiliar piano, that information is more relevant than an abstract finger ritual.
3. Attention and coordination
Moving hands do not guarantee musical attention. Choose easy material and require one listening target: Is the melody genuinely above the accompaniment? Do the hands release together? Does the pulse remain stable without acceleration? Add one mild variation such as touch, rhythm or transposition.
The purpose is to confirm that the loop of intention, action and auditory comparison is functioning. If simple material cannot be monitored clearly, immediate high-speed work will usually amplify the vague state.
4. Task-specific preparation
If the main task is rapid octaves, do not begin with long target-speed repetitions. First check arm movement, landing and release under lower demand, then sample very short groups closer to the required speed with complete stops. If the task is soft polyphony, use familiar material to test voicing near the key surface. If the task is a complete run, touch several risky entries without spending the available endurance in advance.
“Specific” does not mean performing the hardest passage in full. It means introducing the speed, span, repetition, dynamic force or coordination that will soon be required.
An approximately eight-minute entry routine
The durations are examples. The progression matters more than the clock.
Minutes 0–1: scan. Adjust bench position and distance. Release unnecessary gripping. Check for pre-existing pain, numbness, weakness or swelling. Do not use playing to discover whether a concerning symptom can be endured.
Minutes 1–3: comfortable movement and low-demand sound. Move the upper limbs gently, then play a familiar five-finger position, chord pattern or short phrase at moderate or low dynamic level. Attend to release after key descent rather than maximal stretching.
Minutes 3–5: auditory calibration. Produce two controlled contrasts with easy material: melody and accompaniment, legato and non-legato, deeper and lighter touch. The result is audible control, not the completion of an exercise-book page.
Minutes 5–8: a specific ladder. Extract a lower-demand version of the main task. Introduce speed, span, force or bimanual relationship gradually. Each stage lasts only long enough to obtain information; warming up should not itself create fatigue.
At the end, ask whether simple coordination is stable, whether approaching the main task requires escalating extra force, and whether body and attention are more controllable than at the beginning. Proceed only when function has improved without warning signs.
Scales can be a warm-up; playing scales does not guarantee warming up
Scales contain continuous relocation, thumb passage, bimanual synchronisation and tonal orientation. They can be excellent entry material. They can also be played fast, loudly and repetitively until they are the highest-load activity of the session. A label does not determine function.
When scales serve as a warm-up, begin in a familiar key at a speed that leaves unevenness and tension audible. Use one hand or a short range before combining hands. Vary dynamics or articulation rather than automatically accelerating. Stop after an ascent and descent to check breathing, arm state and sound. If the scale itself is a difficult learning task, it belongs in the main practice period rather than being treated as cost-free preparation.
Hanon and Czerny can similarly provide task-specific material or unmonitored repetition. Warm-up material should be more controllable than the principal task and should report useful information about today’s state. Otherwise the main practice has simply begun early.
Functional signs that warming up is complete
Warm-up does not end because the fingers feel hot, perspiration begins or a fixed number of pages has been covered. Three functional criteria are more useful:
- Audibility: attention can remain on one sound relationship and differences between attempts can be heard.
- Adjustability: dynamics, speed or touch can be altered intentionally without a sudden increase in force.
- Entry: a simplified version of the specific task can begin and stop reliably without unusual discomfort.
If the hands still feel “unresponsive” after eight or ten minutes, do not immediately force the transition with louder and faster repetition. Check sleep, temperature, bench position, task difficulty and existing symptoms. Reducing the day’s physical goal and undertaking score, analysis or listening work may be the better decision.
Before performance is a different problem
The objective before a performance is not to acquire new technique. It is to confirm entries, sound, tempo sense and physical state while preserving attention and endurance. On an unfamiliar instrument, test important registers, soft response, pedal and a few risky starting points. Anxiety is not a reason to replay the entire program at high intensity backstage.
A performance day is also the wrong occasion to introduce a strenuous stretch, a new exercise or an unusually long routine. A pre-performance warm-up earns its value through predictability and task relevance, not through complexity.
A clear stopping line
Ordinary unfamiliarity at the beginning of playing, a mild sense of stiffness and pain are not interchangeable, and an article cannot diagnose an individual. Sharp pain, numbness, pins and needles, marked weakness, swelling, loss of control or recurrent persistent symptoms require stopping the provoking activity and seeking an appropriately qualified health professional, preferably one familiar with musicians. A teacher can help analyse a playing task but should not substitute for medical assessment.
Warming up, then, does not turn the fingers into tools capable of tolerating any demand. It is an information process: from general state, to the particular instrument, to the task of the day.
A useful warm-up does not prove that a ritual has been completed. It tells the player how body, attention, sound and task are meeting before the demands become high.
